• Operating model activation to sustain momentum and seize growth opportunities

  • Challenge

    As a European E-business company in agriculture, forest & grass-care, and construction experienced rapid growth and expansion, it became evident that an updated operating model was necessary to sustain momentum and capitalize on new growth opportunities. To support its growth trajectory, it designed an extensive new operating model spanning all its functions and businesses, from group to cluster and country. This Target Operating Model (TOM) aimed to help the organization improve their working methods, organize themselves and their processes, and provide clarity in roles & responsibilities. It streamlined governance and business performance management. Then TOM needed to be rolled out & realized. With such an extensive operating model scope, our client started the company-wide TOM activation program.

  • Approach 

    Magnifor Consulting spearheaded implementing and coordinating the TOM program’s various work streams. The central teams of TOM Transformation Management Office, Change, People Transition, and Communications collaborated closely with regional, business, and functional teams. Together, we facilitated Connect and All-hands meetings, managed the TOM program, and closely monitored progress, risks, opportunities, and people engagement, all tied together in a success metrics dashboard with leading and lagging indicators. We delved into the Cluster Model, Freedom in the Framework, and Leading in the Matrix, organizing and leading multiple workshops, fostering a shared understanding of how teams have autonomy and flexibility within this new, structured operating model and where guardrails and thresholds exist for decision-making.

  • Impact 

    The impact is a Live Target Operating Model redefining the organization’s operational effectiveness. The TOM program created a future-ready growing organization capable of thriving in an ever-changing business landscape. Processes and functions like, for example, sales and operations planning and execution, business performance management, and product model are deployed, breaking down silos, and fostering collaboration between departments.
